Come Together: Defining the Complementary Roles of Print and Online

In 2001 I worked with the Newspaper Association of America’s circulation federation to develop a report on how print and online departments could work together to further the sales of subscriptions.  Working with me on the project was my consulting partner at that time, Leah Gentry.

From the report’s opening:

… the NAA Circulation Federation began looking at how consumers use print and online news sources and how their choices affect our business. We began looking at the challenges and opportunities both media would encounter as this new consumer channel developed.

Here’s what we wrote for the introduction to the report, which runs 72 pages.

Newspaper marketing executives confront more challenges and opportunities as the media landscape evolves at an ever-increasing pace. No longer can our audiences be solely identified as newspaper readership; online also is becoming an important path for customers to access news and information. As our customers select from an increasing number of routes to us, we conversely enjoy expanded opportunities for marketing to them through multiple routes and for using each platform to strengthen its siblings.

When we wrote the report, pay walls and online subscriptions were just a glimmer on the digital horizon.

Helping the Newspaper Industry See into the Future

Randy Bennett, a friend and industry colleague for more than 20 years, ran an interesting project at the Newspaper Association of America during his time as a vice president.  Randy created the Horizon Watching initiative, with the hopes of being a ‘early warning’ system for newspaper executives.

Task-force participants, including newspaper executives and NAA associate members, set out to help publishers understand the external strategic forces that will shape the future of their industry.

I was delighted to serve on the committee. It was an interesting group to work with and I loved looking at the future.  I’m not sure the group got a chance to make the impact that I hoped would be possible. Presstime, the NAA publication, wrote about the project about a year after it started.

Changing indicators mean different things in different markets. “There is no right answer,” said Howard Finberg, director of technology and information strategies at Central Newspapers Inc. in Phoenix. The important point, from the task-force perspective, is to grapple with the indicators and create a process for dealing with their business consequences.

I did argue this point as well, often in various meetings:

“We’re trying to challenge the industry to think differently,” Finberg explained, adding, “We have no right to survive.”

The Digital Future: The Next Technological Steps

At the request of John Oppedahl, my boss at Phoenix Newspapers, I wrote a very long memo about technology and the company’s newspapers, The Arizona Republic and the Phoenix Gazette.  The memo was 25 pages.

Technology influences the newspaper in many different ways: From offset presses controlled by computers to database programs that help circulation, independent components become part of an interdependent system.

This connection is the strongest between the newsrooms and production. We are linked, tied electronically by common systems, common needs and common problems. In the same way siblings share bloodlines, editorial and production share an electronic network of bits, bytes and data.

I wanted to outline what technologies the company needed to invest in.  I wrote about pagination, text editing systems, color systems, advertising needs and more.  I framed the report on the idea of a new newsroom.

More important than relationships between computer systems and more interesting than the technological feat of pagination is the way the newsrooms are organized to produce the newspaper. Using new technology to produce a newspaper in the same method utilized 20 years ago or 5 years ago is a tremendous waste of money, manpower and creativity.

Chicago Tribune — 5 Years Hence [1980 as the Future]

I don’t remember who asked for this memo about the future or why we were looking at “five years hence” (1980).  This is probably one of my earliest “future look” memos.

At the time this was written, the Tribune was publishing both morning and afternoon editions.  Lots of them, as we had just merged the staffs of the afternoon newspaper {Chicago Today} and the morning Tribune. It was a grueling publishing schedule that was truly a 24-hour publishing cycle.

I still like this thought about giving readers more about what a story means.

We need to stop thinking “freshest is best”; a need to end the traditional cycle of publishing edition after edition, sometimes barely enough time to consider what the news means. The Tribune could reduce it cycle to two editions (major remakes) with replate options.  Continue to provide a morning and afternoon edition; new equipment will allow a savings in time – use the savings to give editors and reporters time to include the “what it means” in their story.

The New Newsroom

One of the challenges for newsrooms in the 1990s was the introduction of pagination technology.  While it was clear that pagination equipment would change how the newspaper would be produced, many managers failed to recognized that installing the new software (and the computers to run it) was an opportunity to rethink the workflow of how a newspaper is produced.

At 1993 Seybold* conference in San Francisco, I gave a talk titled “The New Newsroom.” The subtitles on the PowerPoint reflected my focus:

  1. How technologies are changing organizations.
  2. How organizations are changing technologies.

I argued there was a need for a new type of worker and that managers should worry more than print — audio, fax and video.  Remember, online services were just starting.

My last slide called for “techno-evangelism” and finding the leadership within the newsroom to make the changes needed.  And is a foreshadowing of my future, the slide had these bullet points:

  • Teaching yourself.
  • Teaching your staff.
  • Teaching your boss.

Journalists in Charge of Their Own Training

As part of the push to launch Poynter News University, aka NewsU, I wrote an article about the new site for the American Society News Editor publication, the American Editor (November-December 2005 edition).  The key point then (and now) is that journalists needed to be in charge of their own training.

The article explained our philosophy about e-learning and talked about some of early courses, such as “Cleaning Your Copy,” the module created by Vicki Krueger, Poynter director of interactive learning/NewsU.

Here’s what I wrote at the end of the article

Ultimately, NewsU will succeed because journalism will take control of their own training needs and recognize that small investments in time – and money – can make them better at their jobs.

Dual Online Strategy Memo

You need to have a memo about the plan, even though there are lots of conversations along the way.  Here’s the memo I wrote John Oppedahl (my boss), editor of The Arizona Republic.  It outlined our strategy to launch on both AOL and on the Web.  And we also had a bulletin board service for home sales.

This is an executive summary of Phoenix Newspapers’ Online Plan:

As outlined in the “Online Opportunities” report, PNI will take a multi-platform (or multi-newsstand approach).  This will allow PNI to control where content is placed and will provide opportunities to reach readers through different services (America Online, the Internet/World Wide Web server and PNI’s existing bulletin board service). PNI will not sign an “exclusive agreement” with any online service, and hence will be free to take advantage of upcoming opportunities in 1996 and 1997 (e.g. Microsoft Network and New Century Network).

The full memo has more details about staffing and revenue expectations.  The revenue was optimistic, but realistic given the AOL bounties.

Young Readers and the Future of the Chicago Tribune

In late 1973 and early 1974 I was part of a committee at the Chicago Tribune.  The committee members were all under 30 and most of us recent hires by the newspaper.  Our task was to explore what the paper should do to attract more younger readers.  This task was less about getting young adults to read newspapers but to read the Tribune instead of the Chicago Sun-Times.  Members of the committee: Ovie Carter, Gary Deeb, Howard Finberg, Clarence Page, Don Pierson, Bill Plunkett, Karen Schickedanz, Rick Soll and Linda Winer.  Here’s what we wrote in our summary:

Simply stated, the Chicago Tribune takes itself too seriously. This is not to diminish its role as one of the nation’s best newspapers. Rather, it is a suggestion that the time has come for the Chicago Tribune to slaughter, once and for all, many of its sacred cows.

Further on, we concluded:

What we are recommending, in a general way, is a relaxation of the restraint that prohibits surprise and thought-provoking material from appearing in the Tribune.   It is not a recommendation to relax or reduce in any  way the standards of journalism: Strict reverence for the facts, a sense of fairness, and an attention to thoro reporting.

Please note the unique spelling of thorough, as the Tribune was still gripped by a style book that used simplified spelling, a cause of the previous owner/publisher:  Col. Robert McCormick.

Understanding the Online Future

In early 1994 I was given the task to figure out, with help of some great colleagues, the online future for Phoenix Newspapers [The Arizona Republic, the Phoenix Gazette and the Arizona Business Gazette]. Dave Gianelli and I spent a lot of time looking at different partnerships, such as America Online and Prodigy.  And we also looked at “going it alone” also known as the Web or Internet.  Remember, this was 1994.  The Web was something newer than the online services.  We created a report to help guide the company’s decision.  In the end, we urged a dual approach — partner with AOL [for the cash bounties] and go it alone, via the Web.  At the time, it was a bold and unusual strategy.

Future of Journnalism Education Speech

I gave keynote speech at European Journalism Centre 20th Anniversary celebration in Maastricht, Netherlands, thanks to the director of the EJC’s director, Wilfried Rutten. The speech [PDF link] gave me an opportunity to build upon remarks I made the previous year at the “Picnic” conference.  I was part of a panel that addressed the future of journalism. I also wrote an article for Poynter Online about the topic.  I must admit that I love this line: “Journalism education can’t teach its way to the future.

Here’s the start of the Poynter Online article that captures the spirit of the speech:

As we think about the changes whipping through the media industry, there is a nearby storm about to strike journalism education.

The future of journalism education will be a very different and difficult future, a future that is full of innovation and creative disruption. And, I believe, we will see an evolution and uncoupling between the value of a journalism education and a journalism degree.

When we think about the future, there’s not a single future. The future for a 20-year-old is clearly very different than the future of a 60-year-old. Each will bring a very different perspective.

The future of journalism education is linked to the future of journalism itself. Each is caught within the other’s vortex, both spinning within today’s turmoil of change.

The reaction to both the speech and the article were very good, although it was part of a swirl of postings and speeches about the topic.  With the encouragement of my colleague, Vicki Krueger, I decided that this topic needed continued study and that will lead to other reports and writing.
